How to potty train a 1yo dog that got used to mats?

This is my first time adopting an adult dog and I have no idea what to do. We adopted her at 8 months and she had some bacterial infection, her bloodwork was a mess. Took us 2 months to get her healthy enough to start her shots, then 2 more months of quarantine. I know, we could've taken her out cause she's not a baby but every other stray in my city has distemper and we didn't want to risk it. So she did her business inside on a mat for 4 months. We found the right feeding schedule, now she poops right after dinner. Feeding time is a hectic mess, we put on shoes, get the leash ready, give her dinner and bolt out the door the second she's done. We tried standing in one place, long walks, putting a mat outside, there are times we stay out for 2+ hours. We go out all optimistic, bags and treats at the ready but nope, she poops the second we come back home.
